Turns out, the trick is making sure your HomeKit setup stays on the same 2.4GHz Wi-Fi the hub uses, and that Home Hubs (like Apple TVs or HomePods) don’t go rogue on dual-band networks. Once I fixed that, boom — everything synced up perfectly.
